ARCHITECTURE · THE SUBSTRATE

What a business
works through.

State, Memory, Agents, and the projections through which work gets done. One operating substrate, many changing surfaces.

STATE · SOURCES MEMORY · CONTINUITY AGENT · ACTOR PROJECTION · FEEDBACK
01 / STATE

State is not a storage type.
It is the business as it changes.

Different surfaces carry different kinds of evidence into one business meaning. State keeps each surface’s authority, scope, and provenance instead of pretending they are one storage product.

State register four carriers → one State meaning → Agent · Projection · next turn
SEMANTIC STORAGE
Carries

Meaning, relationships, indexed facts, and usage experience.

Retains

Semantic authority, scope, and provenance.

Makes readable

Relevant facts and relations become recallable.

DATABASE STORAGE
Carries

Records, transitions, current relations, and operational status.

Retains

Structured record authority and change history.

Makes readable

The current business position becomes readable.

OBJECT STORAGE
Carries

Complete source material, attachments, and evidence.

Retains

Source integrity, retrieval scope, and original form.

Makes readable

A consequential change remains reviewable.

CONNECTED SYSTEMS
Carries

Observations, events, and transitions outside the substrate.

Retains

External authority and the provenance of what was observed.

Makes readable

Business and physical-world change becomes visible.

Semantic storage, database storage, object storage, and connected business systems are four ways State is carried—not four competing products.

02 / MEMORY

Memory gives an Agent
continuity.

Memory is the Agent’s past, present, and future—not a copied transcript. Complete sources remain available, the current run selects what matters, and confirmed expectations shape what follows.

Continuity index Past → present → future
01
PAST

MATERIAL + SEMANTIC MEMORY

Complete sources remain available; meaning, relationships, and usage experience remain recallable.

02
PRESENT

WORKING MEMORY

Current State, the question, boundaries, and selected material are activated for this run.

03
FUTURE

AGREEMENT + METHOD + BOUNDARY

Confirmed obligations, tested practice, and adjudicated limits shape what may happen next.

Experience leaves a trace.
The current question selects the trace.
An adjudicated boundary changes what may happen next.
03 / AGENT

An Agent is a persistent actor
with Memory.

The Agent is the actor between State and change: it observes, recalls, acts within delegated authority, records what the business returns, and composes the surface each person, role, scenario, or question requires. It is not the owner of the organization’s data or direction.

THE ACTOR BETWEEN STATE AND CHANGE

A persistent Agent carries the work forward across sessions. The person remains the rudder: setting direction, distributing attention, adjudicating what becomes durable, and owning irreversible consequences.

Delegation is bounded

The Agent may act inside current authority. It may not turn access into ownership or feedback into a human decision.

Actor trace · one run
[ state → action → effect ]
01
OBSERVE
Current State
What is true now, what changed, and which grounds are available?
02
RECALL
Scoped Memory
What does this run need from the past, present, and future?
03
ACT
Delegated authority
What may this Agent change, and what needs human confirmation?
04
RETURN
Recorded effect
What did the business return, and what should the next turn inherit?
Every consequential action leaves a path back to the State, the authority that allowed it, and the effect that followed.
04 / PROJECTION · INTERFACE

The surface can change.
The business keeps its history.

A work interface can be an application, workspace, dashboard, conversation, or API. It is the boundary through which a person, Agent, or system reads context, makes decisions, changes work, and returns results. Projection decides what it presents; Interface decides how a person, Agent, or system sees, asks, decides, and changes through it. An Application is one standing Interface people, Agents, or systems return to over the same State and Memory.

One substrate State + Memory → Projection → Question · decision · change
STANDING SURFACE
Standing interface
Surface behavior

A durable projection over the same State and Memory, tuned to a class of work and the people who carry it.

Surface changes STAYS
QUESTION SURFACE
Question interface
Surface behavior

A projection composed for one person, scenario, or question, in the terms that work requires now.

Surface changes APPEARS
AGENT-BUILT SURFACE
Agent-built interface
Surface behavior

A surface the Agent builds, operates, and revises as State changes, feedback returns, and the next user need becomes clear.

Surface changes EVOLVES

The surface is replaceable; the State and Memory it presents are not silently forked into a new truth.

05 / BUSINESS LOOP

The loop is around
the business.

Human attention sets direction. Agent action changes the business. The world answers through State. The next direction begins from that answer, not from a blank prompt.

Business loop · no first move ↺ feedback returns to direction
01 →
HUMAN DIRECTION

Attention, judgment, and an intention worth pursuing.

02 →
AGENT ACTION

A delegated intervention within current authority.

03 →
WORLD CHANGE

The business or physical world actually moves.

04 ↺
STATE FEEDBACK

Facts, transitions, grounds, and effects become readable.

Task-level ReAct

Observe, reason, and act inside one task. It is a local loop, not the business lifecycle.

Human ownership

People set direction, interpret feedback, adjudicate promotion, and own irreversible consequences.

06 / GOVERNANCE

Direction belongs to people.
Action can belong to Agents.

Scope, authority, grounds, and judgment keep the operating loop trustworthy. Authority governs who may change State and who owns the consequence—not how rich a surface a person receives.

SCOPE

Where it applies

Organization, project, Agent, User, and named group boundaries remain distinct.

AUTHORITY

Who may change it

The Agent acts under delegated authority; current human authority and ACLs remain decisive.

GROUNDS

What it is based on

Every consequential change carries its source, decision, and resulting effect.

JUDGMENT

What a person must own

Direction, adjudication, and irreversible consequences remain human responsibilities.

07 / INTEGRATION

Connect the State
already in motion.

The operating substrate connects authorized State, lets Agents act across it, and returns what changed. It does not confuse any one surface with the business.

01 / READ

See current State

Authorized facts and observations enter without losing their source.

02 / ACT

Move one path

An Agent acts within scope, with grounds and human judgment where required.

03 / RETURN

Feed the next turn

What changed returns as State, evidence, and possible Memory.

One substrate.
Many surfaces. One accumulating business.
